From the outside, it looks like progress. But inside the numbers, something\u2019s off. The prevailing outcome is \u201cmore of the same\u201d or is based on market and economic conditions, versus based on the capabilities of the sales force.<\/p>\n<p>Despite all the activity, performance isn\u2019t improving. Quotas are missed. Forecasts fall short. Leaders are left wondering:<\/p>\n<p><strong>How can a sales team work so hard<br \/>\nand still not deliver better results?<\/strong><\/p>\n<p>This article explores the disconnect between effort and outcomes\u2014what I call <strong>The Sales Activity Trap<\/strong>\u2014and introduces a practical framework for diagnosing and improving sales performance.<\/p>\n<p>For many years, the sales function in distribution was a black box. The sales force was entirely self-directed and was a mystery. You got what you got. And because many distributors have worked with their customers for a long time, the production operated on what I call \u201cmomentum fuel.\u201d Orders kept coming, almost despite the sales force.<\/p>\n<p>If you\u2019ve ever felt like your team is spinning its wheels or stuck in a loop of \u201cmore of the same,\u201d this article is for you.<\/p>\n<h2>The Illusion of Activity<\/h2>\n<p>It\u2019s a positive thing that more distributors are now working to measure sales activity. Activity is relatively easy to capture and measure. It\u2019s comforting to see dashboards filled with visits made, emails sent, meetings booked, and quotes delivered. But motion isn\u2019t momentum. And activity isn\u2019t impact.<\/p>\n<p>In distribution, where many companies are only now evolving and modernizing their sales infrastructure and GTM [go to market] models, it\u2019s common to rely on activity metrics as a proxy for performance. But this creates a dangerous illusion. Teams look productive, but the numbers don\u2019t move. Why?<\/p>\n<p>Because <strong>volume doesn\u2019t equal value<\/strong>. Without a way to assess execution quality and strategic alignment, activity becomes a false indicator. Here\u2019s why:<\/p>\n<ul>\n<li><strong>No single sales methodology employed<\/strong><br \/>\nSellers use different approaches, leading to inconsistent execution and unpredictable outcomes. Without a shared language or formal sales process and methodology, coaching is scattershot, and results vary wildly.<\/li>\n<li><strong>No clear performance model<\/strong><br \/>\nLeaders lack a structured way to define what \u201cgood\u201d looks like across roles and stages. This makes it hard to diagnose issues or replicate success.<\/li>\n<li><strong>No formal coaching methodology<\/strong><br \/>\nManagers offer ad hoc advice rather than structured, developmental coaching. Too much is left up to chance.<\/li>\n<li><strong>No practice with feedback loops<\/strong><br \/>\nReps rarely get opportunities to rehearse key conversations and receive targeted feedback. Sales is treated as a live performance, not a skill to be developed.<\/li>\n<li><strong>Limited focus on sales competencies<\/strong><br \/>\nSkill development is often reactive, not tied to a defined competency model. That\u2019s where the <strong>ROAM model<\/strong> comes in.<\/p>\n<p>ROAM stands for:<\/p>\n<ul>\n<li><strong>Results<\/strong>: The actual performance delivered.<\/li>\n<li><strong>Objectives<\/strong>: The goals set for the rep\u2014quota, forecast, or other performance targets\u2014whatever your company calls them.<\/li>\n<li><strong>Activities<\/strong>: What the rep is doing, how much, with whom, and when\/where.<\/li>\n<li><strong>Methodology<\/strong>: How and how well the rep is executing those activities using the sales methodology. This is the quality measure of the Activities.<\/li>\n<\/ul>\n<p>When there\u2019s a significant gap between Objectives and Results, ROAM helps leaders explore whether the issue lies in:<\/p>\n<ul>\n<li><strong>Activities<\/strong>: Are the right actions being taken, with the right frequency and focus?<\/li>\n<li><strong>Methodology<\/strong>: Are reps executing those actions effectively, using the sales methodology with skill and precision?<\/li>\n<\/ul>\n<p>Often, the root cause is not just what reps are doing\u2014but how well they\u2019re doing it. ROAM helps pinpoint where to focus coaching efforts and whether the gap is tactical or skill-based.<\/p>\n<p>As I shared in <a href=\"https:\/\/sparxiq.com\/uncover-root-causes-of-performance-gaps-with-a-simple-diagnostic-model\/\">Uncover Root Causes of Performance Gaps<\/a>, diagnosing performance issues requires more than just looking at lagging indicators. You need a way to trace the problem back to its source\u2014and ROAM provides that path.<\/p>\n<p>It has been 22 years since I first documented this model, and in all the time since, I have never seen it fail to uncover the root cause of a performance gap or opportunity for improvement. They\u2019re making calls, visiting customers, conducting quarterly business reviews, and submitting quotes. On paper, they\u2019re active. But the growth isn\u2019t there.<\/p>\n<p>Using ROAM, the sales manager compares Results (actual sales) to Objectives (growth targets). The gap is clear and worth addressing, so they move forward.<\/p>\n<p>Next, the manager examines Activities: His account manager is:<\/p>\n<ul>\n<li>Spending a lot of time on low-potential accounts that they\u2019ve worked with for years (comfort zone)<\/li>\n<li>Quoting others without qualifying (easier and faster)<\/li>\n<li>Failing to follow up after quoting.<\/li>\n<\/ul>\n<p>Then the manager observes to assess Methodology. The AM isn\u2019t:<\/p>\n<ul>\n<li>Executing discovery conversations well<\/li>\n<li>Uncovering context and needs<\/li>\n<li>Upselling, cross-selling, or positioning value effectively<\/li>\n<\/ul>\n<p>Apart from avoiding qualification, the issue here isn\u2019t effort; it\u2019s execution.<\/p>\n<p>Coaching shifts from \u201cdo more\u201d to \u201cdo better.\u201d The manager trains and coaches on account prioritization (based on growth potential), discovery skills to determine content and full needs, qualifying skills, how to upsell\/cross-sell, and value messaging. By the end of the next quarter, performance improves. This is not because the AM worked harder, but because they worked smarter and more effectively.<\/p>\n<h2>What Sales Leaders Can Do Differently<\/h2>\n<p>To improve performance, leaders must go beyond managing results because results are <strong>lagging indicators<\/strong> and offer no lever for producing a better outcome.<\/p>\n<p>Instead:<\/p>\n<ul>\n<li><strong>Track, manage, and coach to Activities<\/strong><br \/>\nThese are leading indicators. They\u2019re observable, measurable, and coachable. But don\u2019t stop there.<\/li>\n<li><strong>Evaluate Methodology<\/strong><br \/>\nThis is the quality measure. It\u2019s not just what reps do, it\u2019s how and how well they do it. Are they executing with skill, using a consistent sales methodology?<\/li>\n<li><strong>Use ROAM in one-on-ones and team reviews<\/strong><br \/>\nROAM offers a structured way to diagnose gaps and guide training and coaching conversations.<\/li>\n<li><strong>Align teams around a single sales methodology<\/strong><br \/>\nThis creates consistency, improves coaching, and drives better outcomes.<\/li>\n<li><strong>Build coaching capabilities<\/strong><br \/>\nAs I emphasized in <a href=\"https:\/\/archive.distributionstrategy.com\/teach-your-sales-managers-diagnostic-skills\/\">Teach Your Sales Managers Diagnostic Skills<\/a>, managers need to move from cheerleaders to performance diagnosticians. Treat selling like a skill, not just a job.<\/li>\n<li><strong>Define and develop core sales competencies<\/strong><br \/>\nKnow what \u201cgood\u201d looks like. It improves when leaders diagnose the root causes of underperformance and coach with precision.
