And if you\u2019re like most distribution leaders, you\u2019ve also been disappointed by the results.<\/p>\n<p>It\u2019s not that your reps didn\u2019t learn anything. It\u2019s that they didn\u2019t change. They may have forgotten what they learned (the forgetting curve) or didn\u2019t apply it. Or if they did apply it, it didn\u2019t feel comfortable, and they didn\u2019t stick with it. And worse, because they didn\u2019t stick with it and eventually reach mastery, there were no discernable results or ROI.<\/p>\n<p>Basically, the training didn\u2019t stick.<\/p>\n<p>And that\u2019s not just frustrating, it\u2019s expensive. Worse, it\u2019s a missed opportunity to improve sales effectiveness, drive revenue, and build a competitive advantage.<\/p>\n<p>This isn\u2019t a salesperson problem. It\u2019s a system problem. And it\u2019s time we talked about why sales training fails so often, and what to do differently.<\/p>\n<h2>Why Sales Training Fails<\/h2>\n<p><a href=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Training-Fails.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-full wp-image-8089\" src=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Training-Fails.png\" alt=\"\" width=\"840\" height=\"473\" \/><\/a><\/p>\n<p>Let\u2019s start with the uncomfortable truth: most sales training programs are doomed from the start. Not because the content is bad (although sometimes it is), but because the conditions for success don\u2019t exist.<\/p>\n<p>Here\u2019s what typically goes wrong.<\/p>\n<ol>\n<li>Training isn\u2019t the right solution for the problem<br \/>\nLeaders who are inexperienced in <a href=\"https:\/\/hr.umich.edu\/sites\/default\/files\/performance-consulting-11-9-20.pdf\">performance consulting<\/a> (aka <a href=\"https:\/\/247teach.org\/blog-for-instructional-design\/human-performance-technology-hpt-a-comprehensive-guide-for-instructional-designers\">human performance improvement<\/a>) or training needs analysis often misdiagnose sales performance issues. If the root cause is a hiring mistake, a broken process, unnecessary bureaucracy, or poor sales management, training your salespeople won\u2019t fix it. If it\u2019s outdated (not designed to work with modern buyers), disconnected from the realities of distributor sales (all new business development without account management), or not based on what top performers do differently, the results will be poor. According to Korn Ferry, only 17% of companies report having an effective training program. Having worked in the sales performance improvement field for over 30+ years, I find this mind-boggling, but it is a sad reality.<\/li>\n<li>Poor learning design<br \/>\nMany programs aren\u2019t designed for how adults learn. This is especially true for internally designed programs that weren\u2019t developed by an expert instructional designer. They rely on lectures, cram content, and fail to engage learners or provide practice. Adult learning theory emphasizes self-directed, problem-centered learning with immediate relevance.<\/li>\n<li>No reinforcement or sustainment plan<br \/>\nTraining is often treated as an event, not a process. Reps attend a workshop or watch a video, then go back to work with no follow-up. Research shows that learners forget 90% of training content within one week unless it\u2019s reinforced. Reps don\u2019t get enough opportunities to apply what they\u2019ve learned, receive expert feedback, and refine their skills. Rote repetition alone does not improve performance. <a href=\"https:\/\/jamesclear.com\/deliberate-practice-theory\">Deliberate practice<\/a>, especially when paired with feedback, is essential for acquiring expertise. (Source: <a href=\"https:\/\/www.apa.org\/education-career\/k12\/practice-acquisition\">Practice for knowledge acquisition<\/a>)<\/li>\n<li>No transfer plan<br \/>\nTransfer is a learning term for getting students to apply what they learned or \u201ctransfer\u201d their learning from the training to the workplace. When there\u2019s no structured approach to help reps apply new skills in their day-to-day work, the learning stays in the training program.<\/li>\n<li>No coaching to mastery<br \/>\nFar too often, managers aren\u2019t equipped or expected to coach reps through the learning curve to achieve sales mastery. Yet companies with effective coaching see an average revenue increase of 8.4% year-over-year (meaning continuous improvement\u2014often the initial performance lift is much higher if the content is right).<\/li>\n<li>No measurement or analysis<br \/>\nThere\u2019s no plan to track transfer, adoption, behavior change, or business impact. So, leaders can\u2019t tell what\u2019s working or what needs adjustment.<\/li>\n<li>No performance management<br \/>\nAs the image above reports, in many companies, reps aren\u2019t held accountable for using what they learned. Training transfer and adoption become optional, and behaviors don\u2019t change at all or soon revert to the old way of doing things.<\/li>\n<li>No change management<br \/>\nTo make an impact, training requires behavior change, which means managing resistance, aligning stakeholders, and supporting the transition. These things rarely happen organically, without a purposeful and well-constructed change management plan.<\/li>\n<li>No executive support<br \/>\nWithout visible, top-down commitment, training and the related behavior change we\u2019re discussing feels optional. Reps and managers don\u2019t take it seriously. We know that what gets measured gets done, but we sometimes forget that what gets asked about gets attention and focus. Especially when leaders are asking.<\/li>\n<li>Too much content is delivered all at once<\/li>\n<\/ol>\n<p><a href=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Firehose.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-full wp-image-8091\" src=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Firehose.png\" alt=\"\" width=\"1234\" height=\"902\" \/><\/a><\/p>\n<p>Overloading reps with information in a short time frame strains what researchers call <a href=\"https:\/\/psyforu.com\/cognitive-load-and-working-memory-finding-the-balance-for-better-learning\/\">working memory<\/a>, which leads to cognitive fatigue and poor retention. In simpler terms, the \u201cfirehose\u201d approach doesn\u2019t work.<\/p>\n<ol start=\"13\">\n<li>No integration into workflow and systems<br \/>\nTraining lives in a vacuum. It\u2019s not embedded into CRM, sales process, or daily routines\u2014so it\u2019s forgotten.<\/li>\n<\/ol>\n<h2>The Solution: A System That Makes Training Stick<\/h2>\n<p><figure id=\"attachment_8092\" aria-describedby=\"caption-attachment-8092\" style=\"width: 1540px\" class=\"wp-caption aligncenter\"><a href=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Sales-Training-System.png\"><img loading=\"lazy\" decoding=\"async\" class=\"wp-image-8092 size-full\" src=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Sales-Training-System.png\" alt=\"\" width=\"1540\" height=\"634\" \/><\/a><figcaption id=\"caption-attachment-8092\" class=\"wp-caption-text\">[Click the image to view a larger version.]<\/figcaption><\/figure>If you want training to stick, you need to flip the script. Here\u2019s what works\u2014based on my 30+ years doing this work (and what I\u2019ve built into our Modern Sales Foundations\u00a0system). Think short videos, summaries, and worksheets\u2014not marathon classroom training. This aligns with adult learning principles and improves retention.<\/p>\n<p>Apply spaced repetition<br \/>\nRevisit key concepts over time to reinforce learning. This fights the forgetting curve and supports long-term retention. Research shows spaced repetition can improve recall by up to 200%. (Supported by multiple studies, including one by <a href=\"https:\/\/learninglab.psych.purdue.edu\/downloads\/2011\/2011_Karpicke_Bauernschmidt_JEPLMC.pdf\">Karpicke &amp; Bauernschmidt<\/a> in 2011 at Purdue University.)<\/p>\n<p>Use retrieval learning<br \/>\nAsk reps to recall and apply what they\u2019ve learned, rather than just re-reading or re-watching. This strengthens memory and understanding.<\/p>\n<p>Engage managers in reinforcement<br \/>\nTrain managers first and then have them lead weekly reinforcement sessions. This builds accountability and creates a coaching culture. IBM\u2019s coaching-centric approach led to measurable improvements in win rates.<\/p>\n<p>Teach reps to think, not just recite<br \/>\nMove beyond scripts and playbooks. Help reps understand buyer needs, think critically, and tailor their approach. Use a mix of formats: video, content summaries, worksheets to prepare to apply what was learned, and manager-led reinforcement sessions with practice and coaching. This keeps it engaging and actionable.<\/p>\n<p>Focus on buyer-centric consultative selling<br \/>\nTeach reps to create, communicate, and confirm value effectively. Help them become trusted advisors and problem-solvers, not just order-takers.<\/p>\n<p>Ditch outdated sales techniques!<\/p>\n<p><a href=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Mortified-or-Proud.jpg\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-full wp-image-8094\" src=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Mortified-or-Proud.jpg\" alt=\"\" width=\"1540\" height=\"866\" \/><\/a><\/p>\n<p>Forget \u201covercoming objections,\u201d \u201cclosing,\u201d and especially stereotypical, old-school manipulative selling. You might think these things are in the past, but I\u2019m surprised how often I still see them in action and recommended by \u201cselling gurus.\u201d These combative, manipulative tactics don\u2019t work in today\u2019s buyer-driven market, especially with the younger generations who are moving into higher-level positions in customer organizations. Instead, teach reps to understand needs, raise, and solve problems, resolve concerns, gain agreement on logical next steps, influence ethically, and communicate far more intentionally and effectively. They need high degrees of business acumen, critical thinking, problem-solving ability, and exceptional communication skills.<\/p>\n<p>Measure what matters<br \/>\nTrack behavior change, adoption, and business impact. Use performance dashboards, <a href=\"https:\/\/datasemantics.co\/what-is-conversational-intelligence-and-how-it-works\/\">conversation intelligence<\/a> analysis, and feedback loops to monitor progress and adjust as needed.<\/p>\n<h2>The Proof: What Happens When You Get It Right<\/h2>\n<p><a href=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Proof.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-full wp-image-8095\" src=\"https:\/\/archive.distributionstrategy.com\/wp-content\/uploads\/2025\/09\/45-Proof.png\" alt=\"\" width=\"840\" height=\"541\" \/><\/a><\/p>\n<p>When distributors implement a system like this, the results speak for themselves.<\/p>\n<p>\u00b7 19.1% more sales per order<\/p>\n<p>\u00b7 12.1% overall sales growth<\/p>\n<p>\u00b7 14.5% higher gross margins<\/p>\n<p>\u00b7 2.5x more new accounts opened<\/p>\n<p>\u00b7 25% growth in total sales<\/p>\n<p>\u00b7 9.8% higher median gross margin<\/p>\n<p>\u00b7 7.4% better top-line sales growth<\/p>\n<p>These results come from multiple studies across industrial and electrical distributors, comparing trained sellers to their untrained peers. The data are clear: when we do the training right\u2014and reinforce it through coaching and systems\u2014it drives real performance improvement.<\/p>\n<p>And when you layer in negotiation training, the impact grows:<\/p>\n<p>\u00b7 16.8% reduction in discounts\/overrides<\/p>\n<p>\u00b7 3.9% additional lift in sales results<\/p>\n<p>\u00b7 2.3% increase in strategic sales mix<\/p>\n<p>\u00b7 45.6% overall increase in sales<\/p>\n<p>These aren\u2019t theoretical improvements. They\u2019re real-world outcomes from distributors who invested in training that sticks and implemented as discussed in this article. It\u2019s entirely possible to achieve these results.<\/p>\n<h2>Closing Thoughts<\/h2>\n<p>Sales training doesn\u2019t fail because reps are lazy or incapable. It fails because the systems around the training are broken. This is a leadership, cultural, and organizational issue.<\/p>\n<p>If you want real behavior change and the very real business results that come with it, you need a system that supports learning, practice, application, coaching, and accountability. And one that incorporates change management with a \u201cstick-to-it-iveness\u201d rivaling a Dachshund with a bone. (Fellow Doxie owners will know what I mean.)<\/p>\n<p>If you want your managers to lead that change, you also need\u00a0to train them first and to have strong sales management foundations with a sales management operating system, and a formal sales coaching methodology.<\/p>\n<p>Easy? Maybe not, but it\u2019s what gets results. Worth it? You tell me\u2026 would a 25-35% improvement in revenue be good for your company?
